Performance Max for Home Service Contractors: Is It Worth It?
August 11, 2026 · The Valley Marketing Group
Performance Max delivers HVAC leads at $72 and plumbing leads at $82—roughly half the cost of non-branded search campaigns. Those numbers look like an easy win. They're not quite that simple.
The data comes from SearchLight Digital's analysis of $14.9 million in Google Ads spend across 816 home service contractors and 8,077 campaigns—one of the more credible datasets in home service marketing. The cost-per-lead numbers are real. What they don't tell you is whether those leads convert to booked jobs at the same rate as search leads. And for most contractors, that's where Performance Max gets complicated.
What Performance Max Actually Is
Performance Max is Google's automated campaign type that serves ads across all of its channels—Search, Display, YouTube, Gmail, Maps, and Discover—from a single campaign. You provide creative assets (headlines, descriptions, images, videos), a budget, and a conversion goal. Google's algorithm decides where, when, and to whom to show your ads.
That's different from a traditional search campaign, where you pick specific keywords to target, set bids, write ad copy for those searches, and have direct visibility into exactly what's working. Search campaigns require more hands-on management but give you precise control over which intent signals trigger your ads. Performance Max trades that control for reach and automation.
Google has pushed Performance Max aggressively since 2022, and for some business types it genuinely outperforms manual search. Home services are a more complicated case—the services are urgent and local, which creates specific dynamics around lead quality that PMax's broad reach can complicate.
The CPL Numbers Every Contractor Should Know
For HVAC contractors, Performance Max averages $72 per lead vs. $149 for non-branded search and $34 for branded. The blended average across all HVAC Google Ads campaign types is $104.
For plumbing, Performance Max comes in at $82 per lead vs. $183 for non-branded search—a 55% cost reduction per lead. On paper, a plumbing company spending $5,000/month on non-branded search gets roughly 27 leads. The same $5,000 in Performance Max generates roughly 61 leads. If those leads converted to booked jobs at the same rate, the decision would be simple.
They often don't convert at the same rate. That's the catch that gets buried in the headline CPL numbers.
The Conversion Quality Problem
Performance Max casts a much wider net. When Google places your ads across YouTube, Display, and Discover—not just search results—it reaches people at very different stages of the buying journey. Some of those people are actively looking for an HVAC tech right now. Others are passively scrolling and clicked an ad they saw. Those two people don't become customers at the same rate.
Consider what the math looks like with intent factored in. A $149 search lead that converts to a booked job at 30% costs $497 per booked customer. A $72 Performance Max lead that books at 10% costs $720 per booked customer. The cheaper lead was actually more expensive when you account for what happened after the click.
This doesn't make Performance Max wrong for home service contractors. It means the right evaluation metric is cost per booked job, not cost per lead—and you need 60-90 days of clean data to see which campaigns are actually delivering the best return. Most contractors running Performance Max for a few weeks don't have enough conversion data to make a reliable comparison yet.
When Performance Max Works Well for Home Services
Performance Max tends to deliver good results for home service contractors when certain conditions are in place:
- Conversion tracking includes phone calls — PMax optimization only learns from the signals you feed it. If you're tracking form submissions but not inbound calls, you're optimizing for a fraction of your actual leads. ServiceTitan, Jobber, and Google's own call reporting can close this gap.
- You have sufficient conversion volume — Google's guidance is 30-50 conversions per month for the algorithm to optimize effectively. Contractors running smaller budgets or earlier-stage accounts should build that history through focused search campaigns first.
- You provide real creative assets — Performance Max campaigns running only text ads (because the contractor didn't upload images or video) dramatically underperform. Photos of your team, trucks, completed jobs, and customer testimonials improve the algorithm's targeting signals considerably.
- You're targeting high-value or seasonal services — System replacements, full installations, and seasonal demand spikes (AC in summer, furnace in fall) are well-suited to PMax's broad reach. Lower-ticket service calls are more hit-or-miss.
When to Stay With Search Campaigns
A straightforward search campaign is often the better choice when:
- You're in the first few months of Google Ads and need to build conversion history
- You're targeting a tight geographic area and need precise control over who sees your ads
- Your current search campaigns are generating solid returns and you're not looking to expand reach
- You don't have photos, videos, or other creative assets ready to feed into Performance Max
For contractors with mature accounts and good data, the answer often isn't either/or. A well-structured account uses both: a search campaign targeting your highest-intent keywords, and Performance Max handling broader reach and channel diversity. The risk is the two campaigns competing against each other for the same users—proper Google Ads campaign structure sets clear signals to prevent that overlap.
The LSA Factor: Don't Skip to PMax
Any honest conversation about Performance Max for home service contractors has to include Google Local Services Ads. For HVAC, plumbing, electrical, and most licensed trades that qualify, LSA typically delivers the lowest cost per booked job of any paid channel—averaging around $51 per verified lead for HVAC and $57 for plumbing, with higher close rates than either search or Performance Max because the Google Guarantee badge pre-qualifies trust.
If your business qualifies for LSA and you're not running it, that's the first conversation to have—before evaluating Performance Max vs. search. The typical contractor's paid media stack in 2026 runs LSA as the primary emergency/service-call channel, branded search for name capture, and Performance Max for reach expansion. Each has a distinct job.
A Low-Risk Way to Test Performance Max
If you want to evaluate Performance Max for your specific business without committing your whole budget to an unproven campaign type, here's a controlled approach:
- Allocate 20-30% of your total Google Ads budget to a Performance Max campaign
- Ensure phone call tracking is active alongside form conversion tracking
- Upload high-quality photos: your team, your trucks, completed jobs, before/after shots
- Set audience signals using your existing customer email list and website visitor data if available
- Run it for at least 60-90 days before drawing conclusions—the algorithm needs time to learn
- Compare cost per booked job (not cost per lead) between PMax and your search campaigns
If Performance Max is delivering booked jobs at better economics after a real test period, shift budget toward it. If it's not, you'll have data to support that decision rather than anecdote.
